Ask: name the portfolio call
Before a project gets funded or stopped, we write down eight things: who decides, the outcome that counts, the facts today, the limits that will not move, the levers you hold, how the change would spread, the evidence that would show it worked, and the date of the call.
Map: trace the dependencies
A VP’s map shows which teams depend on which work, where status gets lost between layers, and where an agent’s mistake would reach a customer or a colleague. Effort goes where it pays back first.
Move: one team, then the next
The first build is small and lives in one team. We compare it with the way the work ran before, and it spreads to the next team once the results show it earns its place.
